    3 Mindset Shifts When You're Unhappy At Work

    When leaders are unhappy at work, they often blame the company. But more often it’s a sign of dissatisfaction with their own inability to work within the constraints of the job. 


    No job is perfect. Every role comes with constraints: things that stop you from operating at your best. 


    Whether it’s a bad boss, a lack of resources, or unrealistic expectations, the question isn't whether your job has constraints: it's whether or not you can live with them.


    If you don’t proactively manage the constraints then, over time, you might not like who you have to become to function in your role.


    In this episode, I reveal the difference between genuine constraints and the artificial constraints; I explore the symptoms of unhappiness at work; and I give you three critical mindset shifts that will pull your focus off the daily grind and onto the long game, and get back to peak performance.

    12 Execution Breakthroughs for Leading Leaders

    If you're leading leaders, accountability is the first thing that breaks. You're not overloaded. You just rely too much on your own individual brilliance to get results. Until you learn to lead your leaders better, you'll never get out of the spin cycle.


    A few weeks ago, Em and I sat in a room with six CEOs we've been working with for the better part of a year. We asked each of them to rate their own leadership performance, as founder CEOs, on a scale of 1 to 10. When it came to how well they'd built a strong accountability cadence in their business, all but one rated themselves at six or below.


    Here's the interesting part. Every single one of them could describe the problem accurately. Diagnosing it wasn't hard. Changing it is incredibly difficult. Nobody in that room needed new information.


    That's the whole game. It's not about not knowing what to do. It's all in the execution.


    In this episode, Em and I give you the 12 execution breakthroughs that came out of that room. If you're the person everyone ultimately relies upon to get things done, this one's for you.


    The 12 Execution Breakthroughs:

    1. Delegation without accountability is doomed to failure
    2. Rescuing people when they don't deliver doesn't help them, it limits their growth
    3. Accountability without empowerment is cruelty
    4. Micromanaging slows everything to glacial speed
    5. Standards need to be upheld all the way to the front line
    6. If you can't measure it, you can't hold people accountable for delivering it
    7. Lifting the pace requires pressure, lifting the standard requires conflict
    8. Structure in 1:1s builds the guardrails to connect fully with the individual
    9. Just because you've fixed the problem doesn't mean you've solved it
    10. Money is less important to people when they see a future path
    11. There's a big difference between being relaxed and being complacent
    12. Discomfort is the price of admission to a meaningful life

    Stop Rescuing Underperformers: How to Make Consequences Stick

    Underperformers don't change because you ask them nicely. They only change when they can no longer avoid the consequences of not delivering.


    Every time you swoop in and rescue someone, you’re filling that performance gap on their behalf. At the same time, you’re reinforcing the fact that they never have to meet an acceptable standard, if they don’t want to. 


    You might think you're just delivering the outcome: but you’re also unintentionally condoning unacceptable performance.


    As the leader, you’re responsible for the culture… and that’s a cancer in your culture. 


    Every minute you spend doing someone else’s job is a minute you’re not doing your own. While your team is rewarded with extra work, they see you rewarding the poor performer with more of your time and attention.

    • Why rescuing an underperforming peer is a disaster waiting to happen: if it works they take the credit, and if it fails you’re the scapegoat;

    As a corporate executive and CEO, the 1:1 meeting was the single most powerful weapon I had in my leadership arsenal. It was here that I mobilised my direct reports to excel.

    Your top talent doesn't always quit because they're unhappy. Often, they simply can’t see what their next move is. And if that’s the case, it’s not their fault: it’s yours!


    Every leader I talk to at the moment is obsessed with retention; it feels like it's getting harder for them to hold onto their top performers. Job tenures are declining, but the averages often mask the real story. 


    In this episode, I explain why a scarcity mindset entices good leaders to do dumb sh!t, by playing defence at exactly the wrong moment; and I walk you through the two hardest conversations you'll have with your top talent. 


    If you get them wrong, you’ll lose your best people when it could have easily been avoided. But, if you get them right, you'll get more out of them for longer, even though you know you might lose them eventually.


    It doesn’t matter what your team structure is… it doesn’t matter whether or not a promotion opportunity exists… your job, as a leader, is to develop, grow, and stretch every individual to bring out their best, no matter what.
